Step 1 — You figure out what kind of party your friend would love. You don't start booking venues. You ask: "Does she prefer quiet dinners or big parties? Indoor or outdoor? Who should be there?" You're discovering the vision.

The 5 Pillars of Product Discovery

1. Product Vision

A vision without clarity is a wish. A vision with clarity is a strategy.

Every product starts with a sentence: "We exist to solve [problem] for [audience] by [approach]." That sentence — the vision — is the North Star. Every feature, every sprint, every design decision gets evaluated against it. When the team debates "should we build X or Y?" the vision answers: "Which one moves us closer to solving [problem] for [audience]?" Without it, the team builds features that feel useful but don't compound into a coherent product.

2. Roadmap & Prioritization

A roadmap is not a list of features. It's a sequence of bets, ordered by impact and dependency.

The roadmap translates vision into execution. But it's not a to-do list — it's a dependency graph. Feature A enables Feature B. Feature C can be built in parallel. Feature D is high-impact but high-risk, so it gets a spike first. The Product Manager sequences these bets based on impact (how much value it delivers), effort (how much it costs), and dependency (what must come first).

3. KPIs & Success Metrics

If you can't measure it, you can't improve it. If you measure the wrong thing, you'll improve the wrong thing.

KPIs connect the roadmap to the vision. They answer: "Did the features we shipped actually move us closer to solving the problem?" Not vanity metrics (page views) but outcome metrics (user retention, time to first value, revenue per user). Every feature should have a hypothesis: "We believe [feature] will [impact metric] by [amount] within [timeframe]."

4. Stakeholder Alignment

A brilliant vision that nobody agrees on is just a slide deck.

The Product Manager doesn't just discover what to build — they align everyone on why it matters. Engineering needs to believe the vision is technically achievable. Sales needs to believe the roadmap includes features they can sell. Leadership needs to believe the KPIs demonstrate business value. Alignment is not consensus (everyone agrees) — it's commitment (everyone commits to the plan even if they had different preferences).

This means cross-referencing the PRD against the vision, the roadmap against business goals, and the KPIs against actual user behavior. In the AI era, agents can generate these artifacts — but humans must validate them.

Why this example? Every reader has ordered food online. A food delivery app is simple to visualize ("browse → order → deliver") yet complex enough to demand decisions across all 5 pillars.
